Definition
A marketing funnel model turns traffic into customers through a chain of conversion rates: visitors to leads, leads to qualified, qualified to customers. Modelling it shows you which single stage is actually limiting growth — which is almost never the one getting the attention.
The formula
Customers = Visitors × Visitor→Lead % × Lead→Qualified % × Qualified→Customer %
Because the rates multiply, a weak stage caps everything downstream of it. Doubling traffic into a funnel with a broken middle doubles the waste, not the revenue.
A worked example
Finding the real constraint
- 110,000 visitors a month. 3% become leads: 300 enquiries.
- 240% of those are qualified: 120.
- 325% of qualified close: 30 customers.
- 4Doubling traffic to 20,000 would produce 60 customers — and double the ad spend.
Lifting the qualification rate from 40% to 60% produces 45 customers from the same 10,000 visitors, at no extra media cost. The constraint was lead quality, not traffic volume — and the business had been about to double its budget.
How to move the number
Fix the weakest stage first
Because the rates multiply, the largest gain always comes from the worst stage. Model the funnel before deciding where to invest, or you will optimise the stage that is easiest to see rather than the one that is binding.
Improve qualification at the source
A budget question or a service selector on the form raises the lead-to-qualified rate before sales spends any time. It costs one field.
Respond faster
Speed to first response moves the qualified-to-customer rate more reliably than almost any other change, and it costs nothing per lead.
Where people get this wrong
- Buying more traffic to fix a conversion problem, which scales cost without scaling revenue.
- Measuring only the first and last stages, so the leak in the middle stays invisible.
- Treating every lead source as one funnel when they convert at completely different rates.
- Optimising the stage that is easiest to influence rather than the one that is actually limiting.

How do I know which funnel stage to fix?
Model it, then test where a realistic improvement produces the largest change in customers. A ten-point gain on a stage running at 40% is usually worth far more than the same gain on one already at 80%.
What is a normal visitor-to-customer rate?
For most lead-generation businesses, between 0.2% and 1.5% end to end. It sounds low until you multiply the stages out — that is simply what a three-stage funnel with realistic rates produces.
Should I model each channel separately?
Yes. Branded search and cold prospecting behave nothing alike, and a blended funnel averages them into a shape that describes neither.
