Definition

Funnel benchmarking compares your stage-by-stage conversion rates against typical ranges to find where you are genuinely underperforming. Used well it points at the one stage worth fixing; used badly it makes you chase someone else's averages.

The formula

Stage rate = Stage output ÷ Stage input × 100

Calculate every stage, then compare each against a realistic band for your category and intent mix. The stage furthest below its band is where the next investment belongs — not the stage you find most interesting.

A worked example

Where the leak actually is

  1. 1Visitor → lead: 3.2%, comfortably inside a normal 1-5% band.
  2. 2Lead → qualified: 22%, well below a typical 30-60%.
  3. 3Qualified → customer: 31%, inside a normal 20-40%.
  4. 4The team had been planning a website redesign to improve the first stage.

The only stage outside its band is qualification. Fixing lead quality — targeting and a budget question on the form — was worth more than the redesign and cost a fraction as much.

How to move the number

Compare to your own history first

Your last four quarters are a better benchmark than any published average, because they hold your offer, city and audience constant. External bands are for sanity-checking, not for target-setting.

Benchmark by source, not in aggregate

Referral leads and cold-traffic leads belong to different bands entirely. Judging them against one number will always flatter one and condemn the other unfairly.

Act on the single worst gap

Spreading effort across every stage that is slightly below average produces nothing measurable. One stage, one quarter, one number.

Where people get this wrong

  • Treating published benchmarks as targets when they average businesses with different offers and margins.
  • Comparing a mixed-source funnel against a single-source benchmark.
  • Benchmarking once and never re-measuring, so you cannot tell whether the fix worked.
  • Optimising a stage that is already inside its band while a worse one goes untouched.

Mostly from aggregated industry studies with wide variance, which is why they should be used as ranges rather than targets. The only benchmark that fully controls for your offer and market is your own trend.

My rates are below every benchmark — what now?

Check measurement before strategy. Broken conversion tracking, duplicated events and untracked phone or WhatsApp enquiries are a more common cause of apparently terrible funnels than genuine underperformance.

How often should I benchmark the funnel?

Quarterly. Monthly figures in most SMBs carry enough noise that you will react to variance rather than to trend.
