Definition
SEO ROI compares the profit that organic traffic produces against what you invested to earn it. Unlike ads, the spend stops but the traffic does not, so ROI compounds — which also means judging SEO on a single month is close to meaningless.
The formula
SEO ROI = (Organic gross profit − SEO investment) ÷ SEO investment × 100
The honest version counts only incremental organic profit — traffic you would not have had anyway. Branded searches from people who already knew you should be excluded, or SEO takes credit for demand your other channels created.
A worked example
A Noida B2B manufacturer, twelve months in
- 1SEO investment: ₹45,000 per month for 12 months = ₹5,40,000.
- 2Non-branded organic sessions in month 12: 4,200, converting at 2.5% to 105 enquiries.
- 3Close rate 12%, so about 13 customers, at ₹85,000 average gross profit each.
- 4Gross profit in month 12 alone: ₹11,05,000 — against ₹45,000 of monthly investment.
The first six months returned almost nothing; month twelve returned 24x its own cost. Averaged across the year the ROI is strong, but anyone who judged it in month four would have cancelled a compounding asset.
How to move the number
Target intent you can actually rank for
ROI collapses when budget goes into head terms a young domain cannot win. Service-plus-city, comparison and cost queries convert well and are winnable in months rather than years.
Fix technical debt before publishing more
Crawlability, indexation, speed and internal linking multiply the value of every page you publish afterwards. Publishing into a broken foundation is the most common way SEO budget disappears.
Measure against non-branded organic only
If branded search sits in the number, SEO gets credit for your ads and word of mouth. Split the two in Search Console and judge the work on the half it actually influenced.
Refresh what already ranks
Updating a page that sits at position 6 usually returns more than writing a new one from scratch, because the domain has already proven it can rank for that topic.
Where people get this wrong
- Judging SEO monthly. The investment is front-loaded and the return is back-loaded, so early months always look like failure.
- Counting all organic traffic as an SEO result, including branded searches that other channels produced.
- Measuring rankings instead of enquiries. Position 3 on a term nobody searches is not a return.
- Stopping at twelve months just as the compounding begins, then restarting from a weaker position later.

How long until SEO shows a return?
Expect movement on long-tail and local terms within three to six months, and a genuine return on competitive terms between nine and eighteen. Anything faster in a competitive market usually means the terms were not competitive.
Is SEO cheaper than Google Ads?
Not at first — it is more expensive per lead for the first several months while nothing ranks. It becomes cheaper because the cost per lead keeps falling as the asset matures, whereas paid cost per lead stays flat or rises.
How do I attribute revenue to SEO?
Segment non-branded organic in Search Console and GA4, track enquiries from that segment, and apply your close rate and average gross profit. It will not be perfect, but a consistent method applied over time tells you far more than a perfect one applied once.
What happens if I stop paying for SEO?
Rankings decay rather than vanish — usually slowly at first, then faster as competitors keep publishing and earning links. The asset you built keeps working for a while, which is exactly what makes the ROI compound while you are investing.
